Hotel and Retail Development Financial Model (USALI P&L, Operator Fees, Debt, IRR and Exit)

A complete development and operating model for a hotel with a retail podium, built for any country and currency. It covers construction cost and funding, room revenue by type with occupancy and ADR, food and beverage, a USALI cost structure with operator fees, retail leasing, full 3-statement financials, and project and equity returns with an exit on cap rate. Interest during construction is solved without circular references. Works in Excel and Google Sheets, with no macros.

What is this model used for?

This template answers the question every hotel developer, investor, and lender asks first: does the project work, and how much debt can it carry? It takes a hotel with a retail podium from land purchase through construction, opening, ramp-up, and sale, and shows the result as project IRR, equity IRR, NPV, equity multiple, payback, yield on cost, and DSCR.

Use it for a feasibility study, a bank loan application, an investment committee paper, an operator negotiation, or a quick check on a site you are thinking of buying. The sample case is a 220-key hotel with 3,800 m2 of retail, in USD, and every figure can be replaced with your own.

What is included?

One Excel workbook with 17 linked tabs:

  • Cover, Instructions, and an Input Checklist that shows OK or CHECK for every input group
  • Dashboard with eight headline KPIs, project at a glance, sources and uses, and hurdle checks (PASS or BELOW)
  • Charts tab with six charts linked to the model
  • Project Inputs: timeline, land and areas, development costs, funding, tax, exit, scenarios, and spend phasing
  • Operating Inputs: room types and ADR, F&B, department costs, operator fees, working capital, retail leasing, and occupancy by year
  • Timeline, Capex, Operations, Working Capital, Financing, and Tax & Equity schedules
  • Financials: income statement, cash flow statement, and balance sheet
  • Returns, Sensitivity, and Checks

Main features

  • USALI hotel P&L: rooms, F&B, and other revenue, departmental costs, undistributed expenses, GOP, and NOI
  • Operator fee waterfall: base fee, brand and reservation fees, technology fee per key, and an incentive fee on adjusted GOP
  • Construction of 1 to 4 years with spend phasing, contingency, FF&E, and pre-opening costs per key
  • Senior debt with interest capitalized during construction, grace period, repayment, and DSCR against a covenant
  • No circular references: interest during construction is solved in closed form, so the model never needs iterative calculation
  • Retail leasing with rent, escalation, service charge, and its own occupancy ramp-up
  • Exit at the end of the holding period, valued on a cap rate applied to next year’s NOI, with selling costs and optional tax on the gain
  • Three return bases: project cash flow (FCFF), equity cash flow (FCFE), and dividends actually received by shareholders
  • Base, Downside, and Upside scenarios switched from one cell
  • Live sensitivity grids (occupancy against ADR, cap rate against cost) with no data tables, so they also work in Google Sheets
  • Corporate tax with loss carry-forward, or a simplified Zakat option for Saudi Arabia and the GCC
  • Integrity checks that must read ALL OK before you rely on any number

How to work with the template

  • Save a copy under your project name and open the Instructions tab. It starts with a colour guide and a map of how the tabs connect.
  • Enter your figures in the yellow cells only, on Project Inputs and Operating Inputs. There are 16 numbered steps, and the Input Checklist tells you what is still missing.
  • Open the Checks tab and confirm it reads ALL OK.
  • Read the Dashboard and Returns tabs, then test the case on the Sensitivity tab and with the scenario switch.

A first full run takes about two hours with your data to hand. All formulas are visible and no cell is locked, so you can trace or extend any line.

Why you need this model

Hotel projects fail on the details that simple templates skip: the operator’s fees, the ramp-up years, the interest that builds up during construction, and the price a buyer will pay at exit. This model handles each of them in the way lenders and investors expect to see, and it keeps the structure clear enough to hand to a bank or a board without rework.

Technical notes

  • 15 annual periods, from the first construction year
  • Excel 2010 or later and Google Sheets
  • No macros, no circular references, no external links, no merged cells
  • Sample data is illustrative; replace it with your own
