P&A Profitability Decomposition Toolkit is an Excel-based toolkit for finance professionals who need to explain why profitability changed, not just report the final variance. The toolkit includes three practical Excel templates for profitability diagnostics, management reporting and business review discussions:

1. Gross Profit Margin Bridge Analysis
A percentage-rate GP% bridge that explains margin movement by price, discounts & allowances, mix, direct cost, MOH and write-offs. Unlike a simple absolute variance bridge, this template focuses on GP% movement and avoids arbitrary allocation of total variance. When inputs change, the bridge, charts and executive insights update automatically, making it useful for FY vs PY analysis, scenarios and forecasting.

2. Operating Profit Bridge Analysis
A NOPBT / operating profit bridge that decomposes profit movement by volume, price, discounts, mix, COGS, logistics, A&M, Opex and other income or expenses. The model includes visualisation across different views, helping users identify the root causes behind profit movement rather than stopping at the total change.

3. COGS Inflation Decomposition
A COGS per kg decomposition template that separates FX, raw material inflation, other direct costs, MOH, volume absorption and mix effects. It helps users understand which cost pressures are structural, which are volume-dependent, and where management action is required.

Each template includes sample data, input sections, calculation logic, visual outputs and executive summary pages structured around insights, risks, opportunities and actions.

This toolkit is especially useful for FP&A, Commercial Finance and Finance Business Partnering teams working on profitability reviews, variance analysis, FMCG-style financial analysis, scenario modelling, forecasting and executive presentations.

All files use anonymised sample data only and can be adapted with the user’s own PY/FY inputs.
